Why this keeps happening to smart people running good companies

I left a company I co-founded without saying why.

The decision came suddenly. Or that's what I told myself. I had known it was coming for longer than I wanted to admit, in the way you know something that would cost you too much to say out loud. The co-founding relationship had become what the company tip-toed around, rather than what it was once built on. The roles had drifted from what we had originally agreed into what we had each quietly assumed, and the distance between those two things had been accumulating interest for years.

I was vouching for projected growth through a GTM that wasn't moving fast enough, weighted down by a loan that was starting to loom, holding the leadership motion together, and carrying the resentment of someone who had been pulling longer than they'd promised themselves to. My partners had their own version of the same story, in which I was the one who had leaned too quickly into growth, who had shifted the terms around our initial roles through key hires, who was leading us to a sense of scale they had not signed up for.

Both versions were true. Neither had been said.

So I left. Not with a conversation that named what was ending and why. With the excuse of a transition into another venture I had co-founded in parallel, framed as a next chapter, which is what you call an exit when you do not have the language for what it actually is. The company absorbed it. My partners absorbed it. The team absorbed it. The cost of what went unsaid did not disappear. It redistributed into decisions that did not get made cleanly, into a narrative that never quite cohered, into the particular kind of scar tissue that forms when something true has been avoided long enough to become permanent.

I built Off the Record(s) from that room. From understanding, years too late, what it would have cost to have that conversation early, and what it actually cost not to.

The problem is never what it looks like from the outside.

It looks like a co-founder conflict. A team that stops communicating at exactly the threshold where it becomes a founder problem. A star VP brought in to fix it, six months in and not landing. A board relationship that has become a performance of alignment neither side believes. These are not the problem. They are the form the problem takes when it has been left alone long enough to find a shape.

The actual problem is a gap. One day the founding team is the right team for the company that needs to be built, and the next day the company requires something the founding team was not built to provide. Everyone in the building feels it and nobody says it, because saying it would mean naming something that cannot be unnamed. The co-founder who was the right partner for year one is not the right partner for year three. The founder who held everything together at twenty people is the bottleneck at fifty.

None of this is failure. It is a timing problem. The situation got harder faster than the people inside it could grow into it. Because growth at this pace does not wait for the humans inside it to catch up. Because the skills that built the company to this point are not always the skills that take it to the next one. Because the conversations that needed to happen at Series A become expensive at Series B and catastrophic by the time the lawyers are involved.

The gap between what the moment requires and what the people inside it currently have access to is where every signal lives. I know this because I have been on both sides of it.

The truth was in the room. My partners knew. I knew. The team knew, held amongst them in the uncomfortable silences, in the careful speech that develops in organizations where something true is being collectively managed rather than said.

The problem was conditions.

For an unspeakable thing to become sayable, certain conditions have to exist first. A container that can hold what gets said without it destroying the relationship it travels through. A sequence, because everything in a company is load-bearing, and you cannot reach into it without knowing what is resting on it before you touch anything. Permission to be human.

Without those conditions the truth stays where it is. People get tired of its weight, lose hope, move on. Sometimes without the conversation, paying the cost in ways that take years to fully account for. A hidden tax I have lived to count as my own.

What I build now are those conditions. Not because I studied how. Because I know what it costs not to have them.

There has to be someone in the room whose job is not to have a stake in the outcome. To hold the sequence. To understand what is load-bearing before touching anything. What comes out of it is not a plan. It is a map. A map of where things actually are, as opposed to where the deck says they are. You cannot navigate from a plan if you do not know your current position.

The founders I work with are not people who failed to care enough or think hard enough or want the right things. They are people who found themselves in situations that got harder than they were prepared for, carrying things they did not yet have language for, protecting relationships and companies and versions of themselves that mattered enormously to them. The precision required to work in that space is not clinical. It is human. Warm enough to stay in the room. Clear enough to name what's in it.

I know what it costs when that conversation does not happen. I paid part of that cost myself, in a company I built, with people I chose, in a room I left without saying why.

Some things do not get said. Not because nobody knows. Because everyone does.
