Off the Record(s)

Candor generates speed.

The rooms below exist for the moments just before the cost becomes visible. Not crisis. Not strategy. The thing everyone already knows and hasn't known how to say yet.

Founding

Two or more founders. No team present. No board present.

What was agreed at the start no longer matches what this actually costs each person. It accumulates quietly — equity conversations deferred, roles that redistributed without being named, a silence everyone has noticed and nobody wants to address. The session creates the conditions for founders to see each other clearly, and to find language for what the next stage of growth is asking of both of them.

Pre-seed and seed: twice a year.
Series A and B: once.

Team

The riskiest friction lives inside each functional unit and rarely gets named at the level where it actually operates.

The problem is never strategy. It's what the teams and their people cannot say to each other, and the structure of who they cannot say it to.Product and sales not talking. Operations and leadership misaligned. The gap between what the company is capable of and what it's producing is made entirely of unsaid things. The session names where everyone actually is — not where the last all-hands said they were.

Board-level

What the board says in the meeting and what gets said after it have become two different conversations.

Exit-stage

The exit that hasn't been named yet. Someone needs to leave. Everyone already knows.

By referral.

Before it costs a team more than it has to.
The cost shows up differently depending on where you're standing.
The VC sees it in the stalling metrics before the founder names it.
The board member recognises the dynamic from three failed companies ago.
The serial founder who's been through it enough to know what it was really costing.
